Why leather engraves so well
When a laser touches vegetable-tanned leather, the surface scorches and darkens to a rich, permanent brown. Because natural leather is already a warm tan colour, that darkening reads as tone: light areas of your photo stay pale, shadows burn dark, and everything in between fills in with dithered dots. The material does half the work for you - there is no coating to remove, no paint to bond, just heat turning hide darker.
That makes leather forgiving and expressive at the same time. A tightly cropped portrait on a veg-tan wallet flap, a pet on a leather journal cover, a signature on a watch strap - all of them come off the same simple pipeline. The catch is that "leather" covers wildly different materials, and only some of them belong under a laser at all. Get the material choice right and the rest is easy.
Safety first: chrome-tan and faux leather fumes
This is the section to read before you buy a single hide, because leather safety is about chemistry, not settings.
The safe default is simple: choose vegetable-tanned leather. Veg-tan is cured with plant tannins instead of chromium, it darkens beautifully under a laser, and it does not carry the same chromium-fume hazard. If a supplier cannot tell you how a hide was tanned, treat it as chrome-tanned and leave it alone.
Faux, vegan and bonded leather
"Vegan leather" and "faux leather" are marketing names for coated fabric, and the coating decides whether it is lasered at all:
- PVC-based faux leather - never laser it. PVC (polyvinyl chloride) releases chlorine gas when heated, which combines with moisture to form hydrochloric acid. That acid corrodes your lungs, your optics and the metal frame of your machine. There is no safe setting for PVC.
- PU (polyurethane) faux leather can usually be engraved with good ventilation, but quality varies and some products blend PU with PVC. Test a scrap and, if in doubt, don't.
- Bonded leather is leather scraps glued together with polyurethane or latex binders onto a backing. It engraves inconsistently, can hide PVC content, and rarely gives a clean photographic result. Genuine full-grain or top-grain veg-tan is worth the extra cost.
Whatever you burn, leather smoke smells strong and coats optics with residue fast. Run an active air-assist and a fume extractor or exhaust fan vented outside, and clean your lens more often than you would on wood.
The best leather for laser engraving
Once you have ruled out chrome-tan and PVC, a few practical distinctions decide how good your photo looks:

For your first photo, buy a small piece of natural undyed vegetable-tanned full-grain leather, around 2-3 mm thick. The pale surface gives the strongest light-to-dark contrast, the density holds detail, and you can be confident about the fume.
Leather is dark-marking: keep the image positive
Every engraving material marks in one of two directions, and this one rule flips your whole file. Leather is dark-marking: the laser darkens what it touches. That means you engrave the image exactly as you see it - a positive. Burn the shadows dark, leave the highlights as bare leather. Do not invert the photo the way you would for slate, glass or anodized aluminum, which are light-marking.
Get this backwards and you burn a photographic negative: faces go dark, backgrounds go light, and the whole portrait looks wrong. If your software or tool has an "invert" toggle, leave it off for leather. When you preview the prepared image, the darkest dithered areas should sit where the darkest parts of the real photo are.
Prep the photo: grayscale, contrast, dither, DPI
The image preparation for leather is the same core pipeline as any material - the numbers just favour leather's warm, absorbent surface. Work through it in the Photo to Laser tool:
Grayscale and contrast
Convert to grayscale first so you see what the laser sees - it ignores colour and reads only brightness. Then boost contrast. Leather has a slightly narrower usable tonal range than wood because the surface keeps darkening once dots start to merge, so a contrast lift of roughly 1.2×-1.4× keeps highlights clean and stops shadows from flooding into a solid black patch. Push until the image looks a touch too contrasty on screen; the dithering step spreads that tone back out.
Dither, don't grayscale-scale
Leather does not hold smooth gray tones well - it wants to go fully dark. So dither the photo into pure black-and-white dots rather than relying on power-scaled gray. Two algorithms cover almost every leather job:

DPI and interval
Leather is soft and heat spreads sideways, so err toward a lower DPI than you would use on hard slate. Pack the dots too tightly and they bleed together into mush.

Starting settings for diode and CO2
The whole game on leather is: mark the surface, don't cut into it. That means low power and high speed. Too much power chars a deep, fuzzy groove that swallows detail and can burn through thin leather entirely; too little and the image is faint. You are looking for a crisp, dark surface mark with no cut.

Moisture, finish and the darkening effect
Leather's darkening reaction is chemical as much as thermal, which means the surface state changes the result more than on any other material.
- Dampening. Some makers lightly mist the surface with water (or wipe it with a barely-damp sponge) before engraving. A slightly damp veg-tan surface can burn a darker, sharper mark and produce less loose ash. Let it sit until it is cool-damp, not wet, and always test the effect on a scrap - too much water lifts the grain.
- Finish and sealer. An unfinished natural veg-tan gives the cleanest, darkest burn. Waxes, oils, acrylic resolene and heavy top-coats sit on the surface, can scorch differently, and may give off extra fume. Engrave before you finish the piece wherever possible.
- Dye. Engraving darkens over whatever colour is already there, so contrast is highest on natural or light leather and lowest on black.
Because a damp burn and a dry burn look different, decide your method before the test grid and burn the grid the same way you will burn the final piece. Otherwise your calibration won't match the real job.
Masking, wiping residue and sealing
Leather engraving leaves a smoky residue around the burn - a brown haze on the surface and dark soot in the dots. Three habits keep the finished portrait crisp:
- Masking (optional). Application tape or low-tack transfer tape over the leather keeps smoke off the un-engraved surface, so the highlights stay clean. The laser burns through the tape into the leather; you peel it after. It is most useful on light natural leather where staining shows.
- Wipe the residue. After engraving, wipe the surface with a barely-damp cloth (water, or a little leather cleaner) to lift the loose soot haze. Do this gently so you don't drag soot into the pale areas. Let it dry fully.
- Seal after, not before. Once cleaned and dry, seal the piece with a leather finish - neatsfoot oil, carnauba cream, or an acrylic resolene - to protect the engraving and deepen the contrast. Sealing after engraving also locks the mark in against handling, which matters on a wallet or strap that gets touched daily.
Engraving a photo wallet, step by step
A photo wallet is the classic first leather project, so here is the whole flow end to end:
- 1. Confirm the material. Vegetable-tanned, natural or light dye. If you can't confirm the tannage, don't burn it.
- 2. Prep the photo. Grayscale, contrast ~1.3×, dither (Jarvis for diode, Floyd-Steinberg for CO2), keep it positive - no invert.
